Interim financial leadership for AXA Partners during a complex cross-border integration

Case Study

Interim financial leadership for AXA Partners during a complex cross-border integration.

How Outsized placed a senior Financial Controller to maintain continuity through a high-pressure merger for AXA Partners.

The background

AXA Partners is a dedicated business unit within the AXA Group, managing the group’s partnership business across more than fifty countries. Its Credit and Lifestyle Protection (CLP) unit in the UK was undergoing a significant transformation: the legacy LPI business had been absorbed into CLP, and a complex multi-entity merger into AXA France was underway. Against this backdrop, the outgoing Financial Controller was preparing to leave. His role was not a standard finance position. He led a team spanning underwriting, shared services, group reporting, regional accounting and tax, and capital management across multiple European jurisdictions. With the integration running to mid-2019, there was no time for a permanent search and no room for a gap in leadership.

The challenge: Senior interim in a multinational, high-stakes environment.

What made this brief genuinely difficult:

Scale and complexity

The role covered controllership functions across the UK, France, Shannon, and other European markets, with intercompany structures, local regulatory requirements, and AXA Group reporting all running simultaneously.

Two distinct corporate cultures

The interim would need to operate credibly within both AXA Partners, a fast-moving, multinational organisation, and AXA France, a high-expectation entity with its own standards and timelines. Navigating both required more than technical finance skills.

Immediate effectiveness required

The outgoing controller's departure was imminent. Whoever came in needed to be productive from day one, with no runway for onboarding or learning the environment.

Seniority without a permanent commitment

The CFO needed hands-on day-to-day leadership on the ground in London, but the role was time-bounded by the integration timeline. Permanent recruitment was neither fast enough nor the right structure.

We needed someone who could walk in and immediately command the confidence of a complex, senior stakeholder group across two very different organisations

Finance leadership, AXA Partners UK

The solution

Outsized worked closely with AXA Partners to scope the role precisely before beginning any search, running a detailed briefing process to surface what the situation truly required.

Getting the brief right

The initial conversations clarified several non-negotiable criteria that would not have emerged from a standard job description. Insurance sector experience was essential: the CLP business operated across complex multi-jurisdiction regulatory environments, and a candidate without insurance-specific knowledge would struggle with the compliance and disclosure obligations involved in the AXA France transfer. The cultural dimension was equally important. AXA Partners operated at pace across fifty countries. AXA France had high expectations and high throughput. The interim needed to build trust with both sides quickly, while maintaining the confidence of the local UK board and managing a wide team under pressure.

The role defined

The resulting brief captured the full scope: direct leadership of the shared service expense function, underwriting processes, intercompany balance management, group reporting, and capital management. The role reported to the CFO of FICL and FACL, with an underwriting leader, shared services controller, northern and southern regional controllers, group reporting manager, regional accounting and tax controller, and capital management team all reporting in. The minimum bar was ten-plus years of experience, with a track record in complex, multinational finance environments and strong stakeholder management at senior levels. Beyond the technical criteria, the right candidate needed to be a hard worker with a pragmatic mindset and the personal resilience to operate in a high-change, high-accountability environment.

Continuity delivered through the critical period

AXA Partners received a qualified shortlist of senior interim candidates evaluated against the specific demands of the situation, not drawn from a generic finance pool. The structured brief and rapid turnaround allowed the business to move quickly to selection, maintaining continuity of finance leadership through one of the most complex integration periods the unit had navigated. By using Outsized to source a specialist interim rather than attempting a permanent hire or internal reassignment, AXA Partners could bring in exactly the right experience for exactly the right duration, without a long-term headcount commitment and without losing ground during the integration.
